First priority: correctness. Does this code actually solve the problem? Are there obvious bugs? Did the developer handle error cases? What happens if a network request fails? What happens if the database is down? What happens if a user enters unexpected input? These are the questions that matter.

Second priority: architecture. Does this change fit with how the rest of the system works? Is the abstraction level appropriate? Are responsibilities properly separated? Does this create tight coupling between components that should be independent? Bad architectural decisions are expensive to fix later.

Third priority: security. Are we validating user input? Are we handling authentication and authorization correctly? Is sensitive data being logged or exposed in error messages? One technique I use: the "would I stake my reputation on this code?" test. If this code shipped and caused a production incident, would I be comfortable defending the technical decisions? If yes, approve. If no, what specific changes would make me comfortable? That's what you comment on.

When it's slow, they've already made the same mistake in three other places.

When to Be Strict and When to Let Things Go

Not every comment needs to be addressed before approval. Learning when to push back hard and when to let things go is what separates experienced reviewers from pedantic ones.

Be strict about correctness. If the code is wrong, it doesn't ship. No exceptions. I don't care if it's Friday afternoon and everyone wants to go home. Wrong code is worse than late code. Fix it.

Be strict about security. Every security vulnerability is a potential disaster. They're expensive to fix in production and they damage user trust. If you're not sure whether something is a security issue, err on the side of caution and have someone with security expertise take a look.

Be strict about architecture when the decisions are hard to reverse. If this PR adds a new dependency that will be used throughout the codebase, you need to be sure it's the right dependency. If this PR introduces a new pattern for handling a common use case, other developers will copy it. Get it right.

Be flexible about everything else. Style preferences? Let it go unless it actively hurts readability. Naming that's okay but not great? Suggest an alternative but don't block on it. Code organization that you'd do differently but works fine? Approve it. Different doesn't mean wrong.

The developers I respect most as reviewers are the ones who fight hard on issues that matter and don't sweat the small stuff. They leave five comments: four suggestions that aren't blocking and one critical issue that must be fixed. The PR author knows immediately what's important and what's optional. That's effective review.

Contrast that with reviewers who leave 30 comments, all marked as equally important, arguing about indentation and variable names alongside actual bugs. PR authors don't know what to prioritize. Review becomes an argument instead of a collaboration. Nothing ships.

Handling Disagreements Without Drama

Sometimes you disagree with another reviewer or the PR author about whether a change should ship. This happens. How you handle it determines whether your team functions well or descends into toxic arguments.

First principle: assume good intent. The person you're disagreeing with is smart and cares about code quality just like you do. You're not arguing with an idiot. You're discussing trade-offs with someone who sees them differently.

Second principle: discuss in real-time. If an issue can't be resolved in three back-and-forth comments, hop on a call. Text-based arguments spiral because tone is ambiguous and people talk past each other. Five minutes of conversation resolves what would have been an hour of comment chain.

Third principle: be open to being wrong. I've been convinced by PR authors that my review comments were off-base more times than I can count. Sometimes they have context I don't. Sometimes their solution is actually better than mine. Don't be so invested in being right that you can't admit when you're not.
